Course overview

Course overview:

Most problems in medical business — from calls forgotten by administrators to disrupted treatment plans — do not arise because of bad employees, but because of gaps in business processes. If the rules of the game are not written down and not quantified, clinic operations devolve into extinguishing daily operational fires.

This course is a practical guide to transitioning from chaotic management to a clear process-driven approach. You will understand the fundamental differences between processes, projects, and regulations, and you will learn to decompose the patient journey into molecules. You will create with your own hands a visual map-scheme of patient intake, define hard control points and responsible persons at each stage. As a result you will receive a ready system for evaluating results (through quantitative conversions and qualitative checklists) and a step-by-step 8-point plan for implementing changes without sabotage from the team.

After completing the course participants will be able to:

– Distinguish between controllable and uncontrollable processes, identifying the key signs of effective process management
– Create visual maps (schemes) of the clinic’s main business processes
– Design processes for regularly recurring operations with clear allocation of responsibilities, control points, and understandable performance criteria
– Develop a system of key performance indicators (KPI) to evaluate the effectiveness of business processes
– Plan phased implementation of process management in the clinic and apply tools that ensure stable process operation without the need for constant manual control by management.

What you will learn

  • Differentiate processes, projects, and regulations within clinic operations using medical practice examples.
  • Create a visual patient intake map-scheme, assigning performers and internal clients to each micro-step.
  • Define control points, responsible persons, and measurable intermediate results for each process stage.
  • Develop KPI-based monitoring and an 8-step implementation plan to stabilize processes without constant oversight.

Course lessons

Lesson 1. Process-driven approach in medicine: system diagnostics and the clinic's top 3 priorities

Lesson 1 description:

We will start with an honest diagnostic of your business using an express blitz survey. You will learn what a business process really is and learn to clearly distinguish processes from projects and regulations using an understandable example from medical practice – developing a comprehensive treatment plan. We will analyze how a controlled process differs from an uncontrolled one and what financial losses chaos leads to. At the end of the lesson we will classify processes into external, internal, and managerial, and identify the TOP-3 critically important processes that you need to take under strict control and debug by tomorrow.

– Diagnose the current situation in the clinic: managerial blitz survey.
– What is a process? Essence and anatomy of the concept.
– Process, project and regulation: key differences, goals and the fundamental meaning of each tool.
– Practical analysis: process, project and regulation using the example of developing a comprehensive treatment plan.
– Controlled and uncontrolled process: visual markers and examples from clinic life.
– Process architecture: which processes are vitally necessary for the clinic (external, internal, managerial).
– TOP-3 processes that must be debugged and taken under control by tomorrow.
– Practical application: how to use the process approach for daily growth of effectiveness.

Lesson 2. Designing the CJM: step-by-step creation of a visual patient journey map

Lesson 2 description:

The second lesson is a pure practicum on modeling business processes. We will take the main end-to-end process of any medical center – “Patient intake” – and break it down into a visual map-diagram. We will analyze in detail Step 1 (initial contact) and Step 2 (visit and patient arrival at the clinic), determine who in this chain is a performer and who is an internal client. You will learn to correctly assign responsibilities for each micro-step and, most importantly, understand how the ideal intermediate result of each step should look and be evaluated so that the chain does not break.

– We create a visual map-diagram of the clinic’s main end-to-end process
– Business process “Patient intake”. Step 1 – Initial contact and capturing attention
– Business process “Patient intake”. Step 2 – Visit (patient arrival at the clinic)
– Internal connections in the chain: who in the “Patient intake” process is a performer, and who is a client
– Stage management: defining and appointing the responsible person for Step 2
– Metrics of the intermediate finish: how to clearly see, quantify, and evaluate the result of a specific step
– Practicum: designing steps from 3 to 7 and composing an end-to-end map-diagram of the patient’s path.

Lesson 3. Control points, KPI metrics and 8 steps to successfully implement changes

The final lesson links the designed processes with the personnel control and motivation system. You will learn how responsible persons should evaluate stage results in accordance with the clinic's strategic goals. We will analyze exactly where the manager should enter data and which markers to look at during an audit. You will master two main types of indicators: quantitative (conversions) and qualitative (completeness of standards implementation), and receive ready calculation formulas and verification checklists. At the end of the lesson you will receive an 8-point step-by-step plan for implementing process management that will allow the clinic's work to be reorganized smoothly and without stress for the staff.

– Control points and their direct link to bonuses and employee motivation.
– Methodology for the responsible person’s assessment of results in strict accordance with the clinic’s goals.
– Monitoring tools: where to enter data and what the manager should look at when evaluating results.
– Dual performance control: conversion (quantitative indicator) and completeness of standards implementation (qualitative indicator).
– Control mathematics: a universal formula for calculating indicators and the structure of a verification checklist.
– Transition to action: creating an individual plan for implementing process management in the clinic.
– Manager’s roadmap: how to successfully implement changes in practice using an 8-step algorithm.
